A wire moves data from point A to point B in a known shape, on a known trigger, in a known order. A worker decides what to do with the data once it arrives. Most people pick wrong on this because they were sold both products as “automation” and assumed they were interchangeable. They are not. They are complementary.
If you pick the wrong one, you will spend weeks fighting a tool that is not built for your problem. Pick the right one, and the same problem ships in an afternoon. Here is the decision matrix.
What Zapier actually does well
Zapier is exceptional at a specific shape of work: take a triggered event from one tool, transform it in a small predictable way, and send it to another tool. New row in a Google Sheet → send a Slack message. New form submission → create a record in HubSpot. New paid invoice → email a receipt.
The shape that makes Zapier the right answer:
- The trigger is a discrete event from a tool with a stable API.
- The transformation is mechanical — field-to-field mapping, a string concatenation, a small conditional.
- The destination is a tool with a stable API and a predictable accepting shape.
- The decision-making in the middle is essentially zero — the rules are knowable up front.
That is most “automation” people actually need. Most teams underestimate how far Zapier goes. If your problem maps cleanly to “when X happens in tool A, do Y in tool B,” you are looking at a Zap, not an agent. Build the Zap. Move on.

The shape that makes an agent the right answer:
- The input is variable in form — text, freeform requests, ambiguous data, partial information.
- The decision-making in the middle is non-trivial — there is a “right answer” that depends on context, tone, history, or intent that cannot be captured in a flowchart.
- The output requires shaping, writing, drafting, or judgment — not just field mapping.
- The actions are conditional in a way that branches faster than a deterministic flow can handle.
The classic agent-shaped problems: drafting replies to inbound messages, classifying support tickets and writing the response, processing freeform research requests, analyzing a piece of content and deciding what tags or destinations apply, generating long-form output from a short brief.

The mistake most people make
The mistake is forcing an agent-shaped problem through Zapier or forcing a Zap-shaped problem through an agent. Both happen constantly. Both produce the same result: weeks of work, a fragile output, a frustrated operator.
Forcing agent work through Zapier looks like this: the operator writes a Zap with seventeen filter steps, six “code by Zapier” JavaScript blocks, four conditional paths, and a custom OpenAI request in the middle. The Zap is now a janky agent. It breaks every time an input shape shifts. The operator spends every Monday fixing it.
Forcing Zap work through an agent looks like this: the operator builds an agent with a system prompt that says “when you see a new row in this Google Sheet, send a Slack message with these fields formatted like this.” The agent costs ten cents per run, takes thirty seconds to do what a Zap would do in a hundred milliseconds, and occasionally hallucinates the field names because it is an agent and that is what agents do when given trivial work.

The decision matrix
Here is the matrix I use. Run your problem through it.

If you score four or more “Zap” answers, build the Zap. If you score four or more “Agent” answers, build the agent. If you are in between, the answer is almost always: build the Zap to handle the wire, build the agent to handle the judgment, and let the Zap call the agent at the right moment. They compose well together.
When the answer is “both”
This is the most common right answer for non-trivial automation, and the one most people miss because they think it has to be one or the other.
A real example: inbound lead handling. The Zap handles the wire — new form submission lands, fire a request to an internal endpoint. The endpoint is an agent. The agent reads the freeform fields, classifies the lead, drafts a personalized reply, and decides the routing. The agent returns a structured response. Cost comparison (the honest version)
People assume Zapier is cheap and agents are expensive. That is roughly true per run but not necessarily true per outcome.
A Zap run is usually fractions of a cent on the Zapier side, plus whatever the destination tools charge. Agent runs are tens of cents to a few dollars depending on context size and model. Per run, the Zap is dramatically cheaper.
But:
- A Zap that handles agent-shaped work badly burns operator time fixing it. The hidden cost is hours per week.
- An agent that handles trivial Zap work spends real money on inference for a task that could be done deterministically. That is a budget leak.
- For high-judgment tasks, an agent that produces a correct customer-facing output is worth the inference cost many times over. A bad reply costs you a customer.
The right cost framing: pick the tool whose strengths match the problem, then optimize cost within that tool. Do not pick based on per-run cost. Pick based on outcome reliability.
How long to build each
A simple Zap takes thirty minutes to two hours. A complex Zap with conditional logic takes a day. After that, complexity in Zapier scales worse than complexity in code, and the right answer is to switch tools.

If you only need one of them, the Zap is faster to ship and easier to maintain. If you need judgment, the agent is the right tool no matter how long it takes — there is no Zap configuration that produces real judgment.
The shortcut on the agent side
